That is why professional webtoon studios run assistant teams: one person on backgrounds, one on color, one on lettering, with the lead artist holding the characters and the composition. The team exists because a weekly release schedule and a solo artist are close to incompatible.

Treat any single number you read online as a rough anchor rather than a quote, because style decides almost everything. A talking-heads episode on simple sets is a fraction of the work of an action episode with crowds and detailed environments. What is consistent is the shape: the time scales with panel count, it repeats every episode, and it does not get faster as the series goes on.

What the AI path actually changes

It removes the per-panel drawing pass. It does not remove the writing, the casting, or the review. That distinction is the whole post, so it is worth being blunt: the drawing time collapses, and the deciding time does not.

Stage 1: the script, and this one is still slow

You import a chapter, and each chapter becomes an issue. If the prose is already written, this step is an upload. If it is not, you are writing, and writing takes as long as writing takes. Even with finished prose there is a decision pass, because a chapter of narration is not automatically a set of scenes: you decide which beats get a panel, what the reader sees at the top of the scroll, and where the episode should break. Budget an hour or two per episode here on a first series, less once you have a rhythm. This stage never gets automated away, and you would not want it to.

Stage 2: character references, the highest-leverage hour you will spend

The AI reads your chapter, extracts the characters, and writes editable appearance descriptions. Each character gets a reference image, either generated or your own drawing uploaded. That reference is what holds the character on-model across every panel in every episode after it.

This is where to spend real time, and where rushing costs you the most. A reference approved in thirty seconds because it looks broadly right will drift across eighty panels, and the drift is not fixable per panel: era, wardrobe, and build are fixed at the reference step, before any panel prompt exists. Keeping characters consistent goes deeper on this. On a cast of four or five, expect thirty to sixty minutes, once, for the whole series.

Stage 3: pages, panels, and layout

The chapter gets split into pages and panels with varied layouts, which you can then add to, merge, reorder, or re-lay-out. Reviewing a proposed layout is quick, ten to twenty minutes for an episode, because you are approving a structure rather than making one. What slows it down is discovering at this stage that the script wanted a different shape, which is the argument for spending the time in stage 1. Stage 4: generating the panel art, the part that is genuinely fast

This is the stage the whole workflow exists for, and it is processing time rather than your time. Generation runs through a job queue, so you are waiting rather than working.

We can give a real number here because we run this pipeline ourselves for our own short comics. On our fastest recorded run, a 170-word script produced one character reference plus 10 panels across 4 to 5 composed pages in about 10 minutes end to end, roughly 25 seconds per panel. Slower runs on the same pipeline have taken closer to three hours for the same panel count. Queue load, art style, and how many panels you regenerate after looking at them all move it. A full 60-panel episode is realistically a background task you start and come back to, not a ten-minute errand.

The variable you control is regeneration. Each panel has an editable scene prompt and can produce variations, so a panel that came back wrong is a re-run rather than a redraw. Three rounds of that across an episode is normal and is still faster than one pass of inking. Stage 5: lettering, covers, and export

Speech bubbles are a visual editor: you drag bubbles, resize them so text auto-fits, switch bubble type, and aim the tail.
